  • Secret for a Great 2018 — Lead and Make a Big Difference

    “What makes the difference so that I can make this year better than last year?” my client Alec asked.

    “Leadership. Leading yourself and leading team members—even vendors or contractors,” I replied.

    I guide clients and audiences with my topic The RoiLeader. We’re familiar with ROI as “return on investment.” I add to this with Relate, Optimize and Intuit.

    “Relate” is about excellent communication. When I give a speech or class on Authentic Leadership, I focus on the A.I.M. process:

    A – adjust perspective
    I – increase credibility
    M – move through values

    1. Adjust perspective
      When someone follows a leader, the person has had a shift in perspective: “Oh, you’re someone worth following.”

    When you start leading, you need to make sure that your team members shift to a perspective that creates a positive connection with you.

    A powerful step is to demonstrate that you’re truly listening. People want to be heard.

    I have an elderly family member who does not listen to anyone. I don’t trust him. My other family members also do not trust him.

    Listening builds a foundation of trust.

    My phrase is: When you’re listening, you’re winning.

    Now it’s your turn. When can you practice with a friend? Listen and then say something like: “What I heard you to say was _____. Do I have that about right?”

    1. Increase credibility
      When a new person encounters a leader, they have questions including:
    • Can I trust you?
    • Are you competent?
    • Is your vision clear and can you lead us to good outcomes?
    • Do you care about team members or do you use them like bathroom tissues?

    We demonstrate our competence and strength of character with clear communication. We use headlines like: “I’ll now share three possible ways to solve the XY problem …”

    Next, we show that we’re looking for input which can provide solutions better than our first guesses. We add something called a tagline*: “After I share three possible solutions, I’m going to open this up for discussion. I’m looking forward to hearing your thoughts and feelings about this. Together, we can come up with better ways to improve the situation.”

    * Authors Lois P. Frankel and Carol Frohlinger share the ideas of headlines and taglines.

    Now it’s your turn. When will your practice boiling down your statement to clear headlines and taglines?

    1. Move through values

    When I say “move through values,” I mean that we move forward through the power of holding values. Not just profit and productivity—we’re talking about “this is an environment where people grow.”

    Great leaders stand for a vision. Something like: “Yes! We can work well together and make something valuable for the customers. We’ll fulfill their trust in us. We’ll feel great as we fulfill our potential.”

    For example, the Imagineers for the Disney Parks hold to a vision. Tony Baxter (for decades a top Imagineer, creating sophisticated and delightful Disney Parks rides) wrote: “Guests still want to be astonished, and our best attractions deliver that wow factor with visions and emotions. I always start with the notion that it is the 20th repeat ride, not the first that is the most important.”

    Now it’s your turn. What vision and values do you stand for? Make sure that you express these details in ways that reach your team members’ hearts (where they live).

    In summary, remember:

    A – adjust perspective
    I – increase credibility
    M – move through values

    These three focus areas form a key foundation for Authentic Leadership.

    “Tell me directly, Tom. What’s holding me back?” my client, Selena, asked.

    “Fear,” I began. “What’s going on with you and fear?”

    This began a powerful conversation, which was the springboard for what I’m sharing with you here.

    “When you’re in action, you’re focused, and fear is a quiet voice in the background,” I wrote in two of my books (including Amazing You). As an Executive Coach and the Spoken Word Strategist, I help clients take effective action and expand their success.

    What’s so important about fear being pushed into the background? First, you start making decisions that are NOT fear-based. Good for you!

    Second, courage becomes your path of having both joy and a fulfilling life journey.

    “Courage is not the absence of fear but rather the judgement that something is more important than fear.” – Meg Cabot

    I recently shared with my own coach the four values that mean a lot to me: Love, Freedom, Creativity and Contribution.

    These Four Values are more important to me than fear. Each week, as I take action to honor these Four Values, I face fear. I’ve learned from mentors that if you don’t face fear in some form, you’re not growing and stretching enough. Big success and deep fulfillment require that you step outside your comfort zone.

    I invite you to avoid waiting for the absence of fear. Instead, become skillful in working with your fear.

    We’ll use the O.N. process:

    O – open your eyes to true fear, false fear and “the unfamiliar”
    N – nurture your strength

    1. Open your eyes to true fear, false fear and “the unfamiliar”

    Let’s look at these distinctions. I’m not giving dictionary-type definitions. My target is to give you an impression of three experiences:

    True Fear: Fall off the mountain, and you’re dead.
    False Fear: Failing with one product ends one’s career.
    “Unfamiliar”: Something that feels strange and brings up discomfort.

    It’s important to learn to move forward even while experiencing false fear and/or the unfamiliar.

    In interviewing top, successful people, I’ve learned that they have become skillful about doing things that “scare them.” We’re not talking about taking unnecessary and, perhaps, foolish risks.

    Instead, we’re talking about doing what I call Effective Rehearsal and putting yourself into the marketplace with a new speech, book, product, job resume or something else. Sure, appropriate risk is involved.

    Assess whether you’re procrastinating on something because of a valid, True Fear. For example, if you were procrastinating on getting scuba lessons because you’re afraid that at 70 feet down, you might panic and risk your life … that might be a True Fear.

    Here’s a “false fear” for me. When I was injured and had to endure a MRI exam, I discovered the experience of the exam was like being placed into a morgue drawer. I had about 1.5 inches above my nose. My heart raced, and I clenched my fists.

    After that, I was concerned that wearing a diving helmet and walking on the ocean floor would give me a terrible experience of claustrophobia.

    Did I give up? No. I booked the helmet-diving experience. And prior to the event, I rehearsed on dry land. I visualized while I wore a hoodie (sweatshirt) that I was walking on the ocean floor, and I was concentrating on the ocean floor – not the tiny helmet on my head. I call this, for me, Effective Rehearsal.

    Yes—I did have a great experience walking on the ocean floor in the Grand Caymans. So I proved to myself that the fear of wearing a diving helmet was a “false fear.”

    I invite you to not let “false fear” stop you.

    How can you get more information so you can assess whether something is a “false fear”—and you can get coaching to do well?

    1. Nurture your strength

    What is it going to take for you to face fear? Your personal strength.

    Enough sleep, proper nutrition, and appropriate exercise comprise the basics for your personal strength. Add quiet time (meditation, prayer-time, and so on), and you’re on your way forward.

    To be at your best, assess what is true for you. Look at how you devote your time. Sometimes, it’s necessary to look at your friendships and time with relatives. I guide my clients to ask, “Does this strengthen me?”

    A relative who consistently belittles you is not helping! Limit your exposure to that person.

    Here’s another important point. Take care to develop what makes YOU happy. In one of my favorite videos I made [CLICK HERE for the video “How to Believe in Yourself When Others Don’t], I said, “Measure by your heart, not their approval.”

    How are you making sure to guard your personal strength?

    In summary, become skillful about how you deal with fear. Real joy and fulfillment are outside your comfort zone.

    Focus on what’s most important to you. Take action to fulfill your personal values. I shared that my values include Love, Freedom, Creativity and Contribution.

    Step forward with strength. Overcome Fear of Disappointment

    “Something’s holding me back,” my client, Matt, said.

    “What are you NOT doing?” I asked.

    “I … I’m not making enough marketing phone calls,” he said.

    “What’s that coming from?”

    “People saying ‘no’ is hard for me to take.”

    “I hear you. That’s rough on me, too,” I said.

    “I get so disappointed. I know I’m offering something of value. Still, it hurts,” he said.

    Have you noticed how some people just quit because they’re afraid of getting disappointed? Perhaps, a lot of that arises from parents and guardians tossing off ideas like: “Do you realize how few people make a living doing that?” or “Well, don’t get your hopes up. It’s only a small chance that you can win.” A number of parents seem to try to inoculate their kids from the pain of disappointment.

    This doesn’t work. Hiding from disappointment causes, in the long term, more pain.

    On the other hand, I’ve learned to brace myself, acknowledge the possibility of real disappointment, and move forward, anyway.

    This is a Hidden Secret of Success: Get into the arena, face possibilities of disappointment and move forward, anyway.

    Why? Because my own mentors and role models are those who are successful because they take more appropriate risks than others. Top, successful people confront “no” much more often than those who play it safe in “regular jobs.”

    W – wonder
    I – intensify

    1. Wonder

    Years ago, a top Las Vegas stage hypnotist shared with me a conversation he had with a designer of stage illusions. This designer said that David Copperfield will work on twelve projects, and two will work out. The designer said that he would work on only one project until it worked. It appears that David Copperfield was succeeding nine more times per year.

    When I talk about “wonder,” I’m inviting you to wonder about what you could attempt.

    Use the Power of Three
    Consider identifying three ways to market something or three projects to work on. Having only one project can create a flood of disappointment when it does not work. However, three projects give you more chances at success. Also, three means that one does not stretch oneself too thin and dissipate one’s energy.

    If you devoted a short time to “wondering,” what might you explore to be a project or way to market what you offer?

    1. Intensify

    If you know that what you’re doing is going to likely result in disappointment, then intensify your efforts to have more opportunities to present. By this I mean, get in front of more people.

    Some time ago, I said to a team member at my company:

    If you have one and you lose one, that’s a tragedy.
    If you lose one and you have twenty to go, that’s just a step.

    In dealing with the Fear of Disappointment, it’s great to use strategy. Our strategy here is to fill the “funnel” with more prospective clients.

    1. Network

    Authors John C. Maxwell and Jim Collins write about “who luck.” Jim coined this term, which refers to the old phase about “who you know.”

    One way to ensure that you can withstand more disappointment is to expand your horizons. It’s vital to become known as a Hub of Influence. This means that individuals will connect with you because you’re known for being helpful and connected to many people.

    Here are two valuable questions to ask a new acquaintance:

    • Who is your ideal client?
    • How can I be supportive of what you’re doing?

    In summary, successful people take good care of themselves and make sure to stay strong so they can face rejection and disappointment every week.

    Remember to:

    W – wonder
    I – intensify
    N – network

    Finally, be sure to separate in your mind these two forms of disappointment: a) External Factor Disappointment and b) Self-Disappointment.

    If we do not make our marketing phone calls, we may suffer from feeling disappointment in ourselves. However, we can realize that with more efforts, we’ll have more opportunities.

    Recently, I said to a client: “You’re making five marketing phone calls a day. That’s fulfilling an ‘Effort-Goal.’ Good work. And whether an individual says ‘yes’ – that’s often due to external factors. Keep up your efforts, and you’ll feel better. You’ll be proud of yourself.”

    Researchers at Stanford University identified that willpower is like a muscle; it wears out as the day goes along. That’s why I eat salad for breakfast.

    [Special Note: You do NOT even need motivation. For example, I’ve coached clients to automatically send an email after completing a marketing phone call. No hesitation. No getting up to use the restroom. No time to let the writing of the email become a bigger, scarier activity. Just an automatic behavior — which is part of a Good System.]

    To perform at your best, you need something more powerful than just being confident about “the text” – that is, the actual words of your speech, pitch or sales presentation.

    Here’s the solution: You learn special methods I call “Recovery Methods.” Then, you’re confident that you can handle anything that comes up. With this extra level of confidence, you rise to what I call Extreme Confidence. Then you can Perform at Your Best.

    A prime element of Extreme Confidence is training in ways to adapt to anything that arises.

    For example, let’s say you’re giving a speech, pitch or sales presentation … What if your mind goes blank? Extreme Confidence skills provide you with Recovery Methods so you handle tough moments with poise.

    Here’s the important distinction: Rehearsing the text is not enough. You do better when you rehearse Recovery Methods.

    Recovery Methods are techniques we use to regain our balance when something goes wrong. Recovery Methods are a foundational part of Extreme Confidence.

    Extreme Confidence is when you KNOW that you know how to adapt to anything that arises.

    For the times when you need to be on your toes, you need to be able to adapt and pivot quickly.

    Here’s an example. I was giving a speech at IBM. My mind went BLANK. I was stuck. Inside, I felt: “Augh! I’m so embarrassed.”

    What could I do? What would you do?

    On the inside, I was panicking. On the outside, I took a breath and said, “I’ll need to pause for a moment. My brain needs more RAM.”

    Those tech folks at IBM thought that a RAM (Random Access Memory) joke was hilarious!

    As I work with a client, I help her find her own language—those words that feel comfortable specifically for her. Then we practice. I call out: “Your mind just went blank. Use a Recovery Method.”

    This helps my client rise to the level of Extreme Confidence. She gets to the point that she KNOWS that she can recover—and truly connect with her audience.

    Conventional Approach: Rehearse the text.
    vs.
    Extreme Confidence Approach: Rehearse Recovery Methods, too.

    Here’s the Point: You rehearse Recovery Methods so you feel an extra layer of confidence throughout your presentation.

    Special Note:
    Earlier I mentioned: The Golden Key for Real Success: Replace Willpower with a System.

    When I work with a client, we plug the person’s unique situation into a number of systems.

    Here is an example.

    One of my clients, Susan, wanted to give a speech. I introduced her to Elements that Create a Great Connection with the Audience (a system). As part of this process, I worked with Susan so she had options:

    • 3 options for a bit of self-deprecating humor
    • 3 options for a detail that shows your vulnerability
    • 3 options for a detail that reveals your “youthful” enthusiasm that got you connected with [her topic]. (I said, “We’ll place this into a story. Your enthusiasm will wash over the audience. And, enthusiasm is attractive.”)

    After we had the options, we could test which elements were a good fit for Susan, and we could see how test audiences responded.

    My point is: With a system, you do NOT have to force yourself to create a great performance. Working with a coach makes the whole process doable and often so powerful that you’re surprised.
